Leadership Bottlenecks – Why You’re the Problem (and the Fix)

Let’s be real—if your company is stuck at a certain revenue ceiling, it’s probably not the market, your team, or the economy. It’s you. You’re making all the decisions. You’re involved in every project. Your team can’t operate without your input.

And that’s the problem.

At $2M, $3M, maybe even $5M in revenue, you can keep all the plates spinning. But if you want to scale beyond that, you need a structure that doesn’t rely on you for everything.

How to Fix It:

  • Limit direct reports to 7 or fewer – Too many people reporting to you means you’re stretched too thin. A good rule of thumb: No manager should have more than 6-7 direct reports. If you have 10+ people coming to you for decisions, it’s time to restructure.
  • Identify and empower key leaders – Look at your team. Who already takes ownership of their work? Who has leadership potential? Start by delegating small things to them and see how they react, with the goal of eventually shifting responsibilities so they manage others, and you manage them.
  • Define clear roles and responsibilities – If everything runs through you, it’s a sign that roles aren’t clearly defined. Outline who is responsible for what—especially in sales, project management, and operations—so decisions get made without you being the bottleneck.
  • Schedule leadership meetings, not constant check-ins – Instead of ad-hoc decision-making all day, set a cadence for structured leadership meetings (weekly or biweekly). This keeps communication flowing without you being on call 24/7.
  • Let go (but stay informed) – Delegation isn’t about disappearing—it’s about trusting your team to execute while you focus on high-level strategy. Create accountability measures (KPIs, reports, check-ins) to stay informed without micromanaging.

If you want your business to grow, you can’t do everything yourself. Structure your team, delegate with confidence, and shift from being the doer to being the leader.
