Guest Contributor: Rene, VITAL Guide, reveals how shifting from chasing new leads to serving existing clients can transform your business from chaotic to consistent.
I came across a stat the other day that made me stop and think. Chick-fil-A averages about nine million dollars per store. McDonald’s makes roughly half that. Same market, same hungry people, same economy. The difference isn’t the chicken. It’s not the pickles or the waffle fries. It’s not even the “my pleasure.” It’s how they treat customers and how they run their business. Chick-fil-A is built around keeping customers. McDonald’s is built around getting them. McDonald’s chases new traffic, new products, new promotions, new everything. Chick-fil-A just keeps doing what it does so well that people drive across town, wait in line, and smile about it. That’s not marketing, that’s retention.
When I read that, it hit me how much that same dynamic exists in our industry. In the CI world, we chase. We chase projects, builders, architects, new leads, anything that smells like growth. We chase so hard that we forget to take care of the clients we already have. We’ll spend weeks designing a system, months installing it, and the day we hand over the remote, we’re already chasing the next one. Meanwhile, that client who just spent six figures on a system doesn’t hear from us again until something breaks. Then we act shocked when, a few years later, they call someone else for an upgrade. It’s not because they weren’t happy. It’s because we disappeared.
I’ve seen this movie more times than I can count. Integrators who look busy but never feel ahead. The phones ring, the trucks roll, but somehow there’s never enough profit left over to breathe. They think the answer is more leads, more ads, more hustle. But every new client takes a pile of time, energy, and money to land, while the most profitable work is sitting in their own backyard waiting to be called. We build these amazing systems, take the final payment, and walk away like it was a one-night stand. Chick-fil-A would never. They’ve built a business that runs on loyalty and reputation. Their customers do the marketing for them because the experience is that consistent.
The truth is, the real gold isn’t in the next project. It’s in the last one. The people who already said yes. The ones who already trust you. The ones who would happily spend more money if you’d just show up once in a while and remind them you exist.
So this week, don’t overthink it. Don’t make a plan. Don’t delegate it. Just do one thing! Pull your client list. Every homeowner, every builder, every designer you’ve worked with in the last few years. Pull the total spend with you, the last time you invoiced them, and their contact information. Have it downloaded to Excel and ready for next week’s exercise. That’s your foundation.
Next Tuesday Coffee, we’ll talk about what to actually do with that list and how to turn it into steady, high-margin work without spending another dime on marketing. You might be surprised how much easier this gets when you stop chasing the next chicken and start feeding the ones you already caught.
