Your Meetings Aren’t the Work

Subject: “If your Monday meeting vanished, would anyone notice?”

Many teams meet to share updates… then nothing changes. No priorities. No owners. No outcomes. (Sound familiar?)

A simple, repeatable cadence that forces decisions, accountability, and follow-through. Think of a “Level 10 Lite” adapted for CI shops.

Try this 45-minute agenda (weekly):

  • 5 min — Scorecard/KPIs: Sales pipeline, install backlog, cash, labor mix, service tickets closed. Define “green/red” before the meeting.
  • 5 min — Headlines: Wins, blockers, staffing notes. Quick hits only.
  • 25 min — IDS (Identify–Discuss–Solve): One prioritized issues list. Solve to conclusion. Assign an owner for every solution.
  • 5 min — To-Do Review: Close last week’s action items or reset the owner/date.
  • 5 min — Cascading Messages: What must be communicated to field, sales, or service today?

Make it stick:

  • Assign a DRI (Directly Responsible Individual) for each agenda segment and every action. No owner = no outcome.
  • Keep project updates out of the meeting; send them in Slack/email. Save the room for decisions.
  • Post the to-do list and hold each other to it next week.

Owners want a clear picture, not a parade of status. Structure + KPIs = traction. Meetings don’t make money, decisions do. When you tighten the agenda and hold people accountable, you create traction instead of talk. Try this structure this week and see how different the conversation feels.
